The arithmetic is not complicated, and every kitchen owner has already done it. A ₹450 order on an aggregator comes back as roughly ₹330 after commission, less again once that week’s ad spend is counted. Volume looks healthy on the dashboard while the bank statement says something else. Worse, the customer who ordered four times last month belongs to the app, not to the kitchen that cooked the food.

The commission arithmetic that decides if this site is worth building

Discovery and repeat are two different businesses, and cloud kitchens keep paying discovery prices for both. A first-time order on an aggregator is fair value: the platform found the customer, took the payment and sent the rider. The fourth order from the same flat is not. You are still handing over a fifth to a third of the bill, plus whatever the ads cost that week, for a customer who now types your brand name into the search box.

That typing is the whole opportunity. Nobody is going to find you on your own site by searching “biryani near me” — those results belong to the aggregators and to the map pack, and no amount of SEO changes that in year one. What people do search is the brand name they saw on the packaging, on the bill or in a WhatsApp offer. If that search lands on a listing with an aggregator link and nothing else, the commission gets paid a second time on a customer you already earned.

The sites that do exist usually fail in the same three places. A menu published as a PDF or a flat image, so prices drift and nobody can read it on a phone. No serviceability check, so someone eight kilometres away builds a cart and gets refused at checkout. And an order flow that ends in “call us”, which quietly loses the 9 pm rush while both phones are engaged. A direct-order site is not a brochure with a menu stapled to it; it is a small ordering system with prep times, cut-offs and payments inside it.

From pin-code check to rider handover

The build is shaped by what breaks in a kitchen at peak hour, not by what looks tidy in a mockup. A direct-order site for a cloud kitchen or delivery brand normally includes:

  • Serviceability by pin code or map radius, asked before the menu loads, with an honest message when an address falls outside the delivery zone.
  • A menu the kitchen controls — item on, item off, price change, half and full, add-ons, spice level — editable from a phone in under ten seconds.
  • Prep and delivery time per item, so a dum biryani that genuinely needs forty minutes is not promised in twenty-five, as on the HANDI demo.
  • UPI, cards and wallets through Razorpay or PhonePe, with cash on delivery switchable zone by zone.
  • Minimum order value, packaging charge, delivery fee slabs and GST calculated in the cart exactly the way the invoice will print them.
  • Delivery handover: a Dunzo, Shadowfax or Porter pickup raised from the order screen, or a rider assignment board if you run your own bikes.
  • WhatsApp messages at order, dispatch and delivery, with the FSSAI licence number on the receipt.
  • Scheduled and pre-booked orders for lunch subscriptions, party trays and festival menus that need a day’s notice.
  • Repeat order in one tap from order history, plus a coupon engine for second-order and win-back offers.
  • Multi-brand routing — several brands, one cart, one payment, one rider, the pattern the FLARE demo shows — while each brand keeps its own landing page and photography.
  • An order dashboard with sound alerts and a printable KOT, because a browser tab nobody watches is how orders get missed.
  • Brand, address, cuisine and licence details in the page markup, so a search for your name returns your site rather than someone else’s listing of it.

Who switches off the mutton at 9 pm

Here is the honest version. If the kitchen is doing fifteen orders a day and nearly all of them are first-timers, a direct-order site will not fix that; the money is better spent on packaging, listing photos and food cost. Direct ordering starts paying when a repeat base exists — roughly when a third of this month’s orders come from people who also ordered last month. Below that line, a plain small business website carrying the menu and a WhatsApp button is enough, and cheaper.

Above that line, the shift is a habit rather than a launch. A QR code goes on the packaging with a reason to scan it — ten per cent off the next order costs far less than the commission you just paid on this one. The insert in the bag repeats it. Every direct order adds a number to a list you own, and over a year that list is worth more than the website that collected it.

Then the unglamorous part, which is where most of these projects actually fail. Somebody in the kitchen has to switch off the mutton at 9 pm when it finishes, and that person is normally the one packing orders with wet hands. So the menu toggle lives on a phone, not in a desktop admin panel, and we train two people rather than one. Refunds for items that were sold after they ran out are the quickest way to lose a repeat customer, and they are entirely avoidable.

The licence number belongs in the site footer, on the order confirmation and on the invoice, and it should match the number printed on your packaging label.
