How to Track Marketing ROI for a Pune Business (Without Enterprise Software)

Ask most Pune business owners which marketing channel works and you get a feeling, not a number. “Ads used to work.” “Most of our business is referral.” “SEO takes time.” Meanwhile Rs. 60,000 a month leaves the account and nobody can say what came back.

You do not need an enterprise analytics stack to fix this. You need four things tracked consistently for ninety days.

Why the standard dashboards lie to you

Google Ads reports conversions. Meta reports results. Your SEO agency reports rankings. Every one of these counts the lead it touched, so a single customer who saw an Instagram ad, later searched your brand name, and finally messaged on WhatsApp gets counted three times — and the three reports add up to more leads than your business actually received.

The only reliable arbiter is your own record of enquiries, tagged at the point where a human first spoke to the customer.

The four numbers that matter

Notice that only the first requires marketing data. The other three come from your own sales records, which is why this works without any special software.

Step 1: give every channel its own front door

You cannot attribute what you cannot separate. Practical separation for a Pune SME:

  • Google Ads → a dedicated landing page, and a WhatsApp link with a prefilled message that names the campaign.
  • Meta ads → click-to-WhatsApp ads, which stamp their own source, or a separate landing page.
  • Organic search → the main website, WhatsApp button with a different prefilled text.
  • Google Business Profile → use the website link field with a UTM tag, and treat calls from the profile as their own bucket.
  • Offline — hoardings, print, events → a distinct phone number or a short vanity URL. This is the only way offline ever gets credited fairly.

The prefilled WhatsApp message is the cheapest attribution tool available to Indian businesses, and almost nobody uses it. “Hi, I saw your Baner hoarding” arrives already tagged.

Step 2: tag every enquiry once, at first contact

One field, filled by whoever picks up the enquiry: source. Six allowed values, no free text. Google Ads, Meta, Organic, GBP, Referral, Offline.

Free-text source fields always decay into forty spellings of the same thing. A fixed list, filled in the first minute of contact, is what makes the whole model work. Teams running a WhatsApp CRM can set this as a required tag on every new conversation, which removes the discipline problem entirely.

Step 3: record the outcome, not just the enquiry

Every enquiry needs a final status: won, lost, or unqualified. “Unqualified” is the important one — it is how you discover that a channel producing cheap leads is actually producing the wrong ones.

We regularly see a Pune account where Meta delivers leads at Rs. 90 and Google at Rs. 420, and the owner assumes Meta is winning. Then the outcome column shows Meta converting at 2 percent and Google at 19 percent, which makes the real cost per customer Rs. 4,500 versus Rs. 2,210. The expensive channel was the cheap one.

Step 4: review monthly, decide quarterly

Monthly, look at cost per enquiry and conversion rate by channel. Do not act on one month of data — Indian seasonality, festivals and school holidays swing these numbers hard.

Quarterly, make the actual budget decision. Move money towards the channel with the lowest cost per customer, not the lowest cost per lead. Then hold it for another quarter before judging again.

The one spreadsheet you need

Columns: date, name, phone, source, project or service, status, value, notes. That is the entire system. Ten enquiries a day means about four minutes of data entry, and within ninety days it answers a question that no dashboard has ever answered honestly for you.

Add a second tab with monthly spend by channel. Two tabs, one pivot, done.

What to do with what you find

Three outcomes are common and each has a clear next move:

  • One channel is clearly profitable. Increase spend gradually — 20–30 percent a month — and watch cost per customer, which usually rises as you scale.
  • Everything is marginal. The problem is usually conversion, not traffic. Fix response time and the landing page before spending more.
  • Referrals dominate. Then stop treating referral as free. Build a deliberate referral ask into your delivery process; it is the cheapest growth available and almost nobody systematises it.

The one metric most Pune businesses never measure

Response time. In our audits, the gap between businesses replying in under 5 minutes and those replying in over an hour is larger than the gap between any two marketing channels. Before you optimise the top of the funnel, measure how long your team takes to respond to an enquiry received at 8:40 pm on a Saturday.
